Cartridge Kit or New Pump? The Real Cost of Rebuilding a Vane Pump

When a vane pump starts losing flow, the question that follows is always the same: do we rebuild it or replace it? The answer is not automatic, and getting it wrong in either direction costs money. Yashvi Hydraulics is asked this several times a week, so this article sets out how we think about it.

What is actually inside a cartridge kit

A vane pump does not wear evenly. The housing, the shaft, the ports and the cover are relatively unstressed. What wears is the cartridge: the cam ring, the rotor, the vanes and the two bearing or pressure plates that sandwich them. These parts carry the pressure loading and slide against each other several thousand times a minute.

A cartridge kit supplies those wear parts as a matched, pre-assembled set. Because the components are machined and matched together, fitting one restores the pump’s original internal clearances rather than approximating them. On most designs the cartridge can be changed without removing the pump body from the machine, which is where a large part of the labour saving comes from.

When a cartridge kit is the right call

Rebuild when all of the following are true:

The pump is a vane design with a serviceable cartridge, not a piston pump
The failure is progressive wear rather than a sudden catastrophic event
The housing bore, the shaft and the shaft bearing are undamaged
The shaft seal surface is smooth with no wear groove
You can identify the pump model with confidence so the correct kit is supplied

The clearest indicators that wear is the problem are falling flow rate, slow actuator movement, the system failing to reach set pressure, and a rising noise level. If those developed gradually over weeks or months, a cartridge kit will usually restore the pump properly.

When you should replace the whole pump

Replace when any of these apply:

Catastrophic failure. If a vane has broken up, debris has usually scored the housing bore. A new cartridge in a scored housing will not seal.
Shaft or bearing damage. A scored shaft or a failed front bearing indicates a misalignment problem the cartridge cannot fix.
Repeat rebuilds. A pump on its third cartridge is telling you the housing is out of tolerance.
The pump is obsolete or very old. If the design has been superseded, a current-generation replacement is often better value over the remaining machine life.
Critical duty with no spare. On a machine where downtime is very expensive, fit a new pump and keep the rebuilt one as the standby.

You should run your own numbers against your own downtime cost. A plant losing significant production per hour will justify a new pump in situations where a workshop with a spare machine would sensibly rebuild.

Fitting a cartridge kit without creating a second failure

Most rebuilds that fail early fail for the same avoidable reasons. Work through this sequence:

Find out why the old cartridge wore. If contamination caused it, a new cartridge in the same dirty oil will wear the same way. Change the filter elements and, if there was metal in the system, flush the circuit.
Inspect the housing bore. Any scoring you can catch a fingernail in means the housing is finished.
Check the shaft and seal surface. A wear groove under the seal will leak again within weeks. Yashvi Hydraulics supplies replacement hydraulic pump shafts where needed.
Note the rotation before you strip it. Vane pumps are direction-specific. Cam ring orientation matters, and reassembling backwards destroys a new cartridge in minutes.
Keep everything clean. Assemble on a clean bench, not on the shop floor. The clearances you are restoring are measured in microns.
Prime before starting. Fill the pump case with clean oil and bump the motor before running up to speed.
Recheck the relief setting. If someone raised it to compensate for the worn pump, bring it back to the design figure or you will wear the new cartridge just as fast.

Ordering the right kit

Send the full model code from the pump nameplate. On a double pump, both stages have their own code and you may need one or both kits. If the nameplate is unreadable, photograph the pump from the shaft end, the port face and the cover, and Yashvi Hydraulics will identify it from the casting features.

If the pump turns out not to be worth rebuilding, we will say so and quote a replacement from our hydraulic pump range instead. Selling a cartridge kit into a scored housing helps nobody.

Frequently Asked Questions

How long does a cartridge kit last?

In a clean, correctly set system, a cartridge kit should give service life comparable to the original. In a contaminated system it may last months. The variable is fluid cleanliness, not the kit.

Can I fit a cartridge kit myself?

On most single vane pumps, a competent maintenance fitter can do it with basic tools and a clean workspace. Double and triple pumps are more involved because of stage sequencing. Yashvi Hydraulics can talk your fitter through the sequence for the specific series.
